An in-house team makes sense when your company needs real-time responses every day and is ready to build several roles at once; an agency makes sense when you need a mix of skills (strategy, design, video, ads) that can start right away without hiring people one by one. Some of our clients use a hybrid: one internal coordinator who owns the brand direction, and an agency that handles production.
This article compares the two on the three things our clients ask about most: total cost, time until content is actually running, and control over the result. If what you are after is a breakdown of agency pricing specifically, we cover that in our article on social media management cost in Indonesia.
What is the difference between an in-house team and a social media agency?
An in-house team is made up of your own employees who run the social media accounts: planning, creating content, posting and replying to comments. They work full time on one brand.
A social media agency is an outside team contracted for a defined scope, for example a set number of feed posts and videos a month, plus reporting. A single agency usually has a strategist, copywriter, designer, videographer and ads specialist on one team.
The difference is not about which one is more "professional". Either can be good or bad. The difference is who carries the burden of hiring, managing people and covering a range of skills.
What does one social media employee really cost?
Many companies compare an agency fee with one person's salary. That comparison is not quite fair, because the cost of an employee does not stop at their pay.
As a starting point, Glassdoor puts the median total pay for a Social Media Specialist in Jakarta at around IDR 6.9 million a month, with a range of IDR 5.2 million to IDR 19 million (self-reported data from 50 salaries, viewed in October 2026). On top of salary, Indonesian employers are required to cover several items:
- BPJS Ketenagakerjaan (employment social security), employer share: old-age savings (JHT) 3.7%, pension (JP) 2%, work-accident cover (JKK) 0.24% to 1.74% depending on the risk level, and death benefit (JKM) 0.3% of wages.
- BPJS Kesehatan (national health insurance), employer share: 4% of wages (the employee pays 1%), under Presidential Regulation No. 64 of 2020.
- THR (the religious holiday bonus) under Minister of Manpower Regulation No. 6 of 2016: mandatory for anyone employed for at least one month, and equal to one month's wages after 12 months or more of service.
A simple example for one person earning IDR 6.9 million in a low-risk job:
| Item | Per month (estimate) |
|---|---|
| Salary | IDR 6,900,000 |
| Employer BPJS contributions (6.24% + 4%) | ± IDR 707,000 |
| THR spread over 12 months | ± IDR 575,000 |
| Total before equipment & software | ± IDR 8.2 million |
That figure leaves out the laptop, the camera or phone for shooting, design and editing software subscriptions, hiring costs, and the time a manager spends guiding the role. Treat it as an illustration only; the official numbers for your company are best checked with your HR team or an employment consultant.
More importantly, one person rarely covers strategy, copywriting, design, video and ads all at once. If you need all of those roles, the in-house cost grows with every hire. On our home page, we estimate a full team can come to around IDR 15 million a month. For comparison, Kaff's entry social media management package starts from IDR 5 million a month for 12 feed posts and 8 Reels/TikToks, including copywriting, posting and reporting. An agency is not always cheaper, but its cost is easier to predict because it is tied to an agreed scope.
How long until content is up and running?
Hiring takes time. SHRM's 2025 Recruiting Benchmarking report puts the median time to fill a non-executive role at about 39 calendar days. That only gets someone through the door. It does not include getting to know the brand, setting up visual guidelines and finding a working rhythm. SHRM is an HR association based in the United States, so take this figure as a rough guide rather than a benchmark for Jakarta.
An agency can usually start sooner because the team already exists. At Kaff, the process looks roughly like this:
1. Brief and account audit
We learn your business goals, your audience and where the account stands today, then look at what is and is not working.
2. Strategy and content pillars
From the audit, we put together content pillars and the first month's content calendar.
3. Review and approval
The calendar and content drafts go to the client for review. Nothing is posted until the client approves it.
4. Production, posting and reporting
Once approved, the team produces and posts on schedule, then sends a monthly report and review.
One thing that is easy to forget: if your social media hire resigns, you are back to recruiting. With an agency, replacing people inside the team is the agency's problem, not yours.
In-house vs agency at a glance
| Aspect | In-house team | Social media agency |
|---|---|---|
| Cost | Salary + mandatory contributions + THR + equipment, rising with each role | Monthly fee based on scope; ads and KOLs usually billed separately |
| Time to start | Waits on hiring and onboarding | Team already exists; starts after the brief and approval |
| Range of skills | Limited to the people you hire | Strategist, designer, videographer and ads in one team |
| Closeness to the brand | Very close; knows the internal culture | Needs a brief and regular communication |
| Day-to-day response | Can be real time during working hours | Follows the agreed package and service hours |
| Staff turnover risk | Carried by your company | Carried by the agency |
| Control | Direct, every day | Through the calendar, approvals and reports |
When should you choose in-house, an agency or both?
Go in-house if your content volume is very high every day, your brand needs instant responses (customer service through DMs, for example), or your product information is highly sensitive and changes often. Make sure you are ready to hire more than one role and have someone to lead them.
Go with an agency if you want consistent content with solid production quality, want to get started quickly, and would rather not manage many roles yourself. It also works well if you want to test a social media strategy before deciding whether to build a team.
Go hybrid if you want to keep strong internal control. One setup we run with clients: one internal person (usually from marketing) acts as the link who writes briefs, approves content and answers product questions, while the agency handles strategy, production and reporting. If your internal team wants to build its skills, corporate digital marketing training can complement that setup.
Frequently asked questions
Is an agency always cheaper than an in-house team?
Not always. If you only need one person to post content that is already made, an employee can cost less. An agency tends to be more efficient when you need several skills at once, such as strategy, design, video and ads.
What does an in-house team cost besides salary?
In Indonesia, employers must pay their share of BPJS Ketenagakerjaan and BPJS Kesehatan contributions, as well as THR. Add equipment, software, hiring costs and the time a manager spends guiding the team.
Can you use an agency and keep an internal team?
Yes. The internal team owns the brand direction and approvals, while the agency handles production and reporting. The key is to agree from the start who writes the brief and who signs off on content.
Who owns the accounts and assets when you work with an agency?
Your company should. Make sure the social media accounts, design files and videos stay in your company's name, and ask how the handover works if the partnership ends.
Conclusion
Choosing between in-house and an agency is not about which is better in general, but which fits your needs, budget and capacity to manage a team. Count the total cost, not just salary; factor in hiring time; and decide how much day-to-day control you actually need.
